Welcome

15 min · Session 1

Goal: Set safety and the core message.

  • Say: No style is best. Every one of us uses all four; we differ in which one we lead with. Today is about lowering stress for the person across from you.
  • Ground rules: share only what you choose from your report; describe behavior, not people; styles are preferences, not excuses.
  • Round: each person gives their name and one thing that makes a work conversation easy for them. Type the answers on a slide in the shared deck.

Online: Post the shared slides link in chat as people join. People type their answer in chat, then you move it to the slide.

1. The four styles

30 min · Session 1

Goal: Everyone can explain the wheel in their own words.

  • Teach (10 min): pace is brisk or deliberate, focus is task or people. Direct is brisk and task, Spirited is brisk and people, Steady is deliberate and people, Precise is deliberate and task.
  • Teach (5 min): the style mix. Longer bars are styles you reach for naturally. Your biggest stretch is the style opposite your lead.
  • Wheel (10 min): stand where you think you lead. Move to your Under pressure style. Move to where your best customer stands. Take two or three observations after each move.
  • Debrief (5 min): each person reads their headline and one signature strength. People with the same lead style got different reports: a blend, not a label.

Online: People drag their name chip on the wheel slide instead of standing, and unmute to share.

2. Style and stress

20 min · Session 1

Goal: Connect style to stress.

  • Say: Most friction is not disagreement about the work. It is someone being asked to communicate in a way that costs them energy.
  • Sort (5 min): sort the Welcome answers into the four quadrants together.
  • Pairs (10 min): pair people with different lead styles. Each says what raises their stress in a conversation and one thing that lowers it, starting from their prep.
  • Debrief (5 min): What did your partner need that you would not have guessed?

Online: Each person posts one stressor and one fix in chat, then you call on pairs to talk in turn.

3. Style groups

45 min · Session 1

Goal: Name what each style brings to the team and what it costs.

  • Groups (2 min): by lead style. People with a Balanced result pick the group they would choose on a hard day. A style with one person or none: that person joins the nearest group, or you speak for the missing style.
  • Poster (20 min): four boxes on the group's slide: Strengths, Blind spots, What stresses us, How to work with us (three do's and two don'ts).
  • Report-out (20 min): 4 minutes per group, then one question from each other group.
  • Debrief (3 min): Which group's How to work with us will you use this week?

Online: All groups type into their own slide at the same time for 15 minutes, discussing in slide comments, then present in the main meeting.

Recap

10 min · Session 2

Goal: Reconnect after session 1.

  • Round: one thing each person noticed since session 1.

4. Reading customers

20 min · Session 2

Goal: Spot a customer's likely style from cues, without labeling them.

  • Teach (5 min): every message is a clue. Cues are pace (speed, length, how fast they decide) and focus (results or people).
  • Spot the style (15 min): share the four persona emails labeled A to D, without names. Tables guess pace, focus and style and note the cue that decided it. Reveal the personas. One email is one clue; confirm it on a call.

Online: Show each email on screen and ask for a chat reply with the style.

5. Flexing to customers

45 min · Session 2

Goal: Practice writing and talking to a stretch-style customer.

  • Rewrite (15 min): each person writes the go-live delay message to the persona who leads with their stretch style (Direct to Grace, Spirited to Priya, Steady to Dana, Precise to Marco) in 7 minutes. Swap with someone who leads with that style: would this raise or lower my stress? Then compare with the strong reply.
  • Role-play trios (20 min): three rounds of 6 minutes as seller, customer and observer, using the observer card. In round 3 the customer pushes back.

Online: Rewrite in chat or on a slide. One trio plays each round in the main meeting while everyone else fills in the observer card.

6. Team map and commitments

30 min · Session 2

Goal: See the team as a whole and agree how to work together.

  • Mark the workshop complete (2 min) and ask everyone to open the Team page.
  • Discuss (10 min): Which style does our team lean on? Which do we underuse? Where does that show up with customers?
  • Team agreements (10 min): three norms, one each for meetings, email and decisions, typed on the agreements slide.
  • Commitment (8 min): each person saves one flex move and who they will try it with in the My commitment card.

Online: Share the Team page on your screen.

10 min · Session 2

Goal: Leave with one next step.

  • Round: one thing I will do differently on Monday.
  • Remind everyone of the 2-week check-in with their manager.
  • Ask for feedback through the feedback tab: Was it useful? What should we cut? What should we add?

Online: Run the round in chat.
